Send three job descriptions for a free role analysis, then discuss a workshop and a six-week agent build.\"\ncanonical: https://www.minglabs.com/hybrid-organisation\nlang: en\nlast-updated: 2026-10-01\n---\n\n# The org chart, redrawn.\n\nAI colleagues in real roles: a job description, a human owner, work they are measured on. Not another tool. One role at a time.\n\n[See where agents fit](#jd-check)\n\n## The work keeps growing. \nYour team doesn't.\n\nAI tools made individual tasks faster. The process stayed slow, because work still moves from desk to desk and the context gets rebuilt at every handover. Give an agent one defined job, and the context moves with it.\n\n> \"We have 30 people doing the work of 70. We can't hire. Could agents go in the org chart?\"\n\nA global filtration leader, March 2026\n\n15 years of enterprise work with 50+ clients, among them Bosch, Siemens, MANN+HUMMEL, Voith, Henkel, Zeiss, Stöckli, EnBW and TÜV SÜD.\n\nThe first agents are in production or in setup with several of these clients. Named results follow as each client signs them off.\n\n## It starts with one role.\n\nTwo steps, each at a fixed price. You approve the second before we build.\n\nWe built our first agents on our own work, and shut some down. The method comes from both.\n\n### Role-shaping workshop\n\nHalf a day with the team leads, on-site\n\nMap the team's roles against the work an agent can own\n\nPick the best first role for an agent\n\nLeave with the agent's job description\n\n### One agent, built and coached\n\nSix weeks inside your team, on your real systems\n\nOnboarded like a hire, with daily feedback\n\nMeasured against one agreed outcome\n\nAutonomy raised only as it is earned\n\n### Handover\n\nWeek six the formal handover, everything in your name\n\nThe agent, its job description and runbook\n\nThe skills, the evals, the access setup\n\nRun it yourselves, or have us stay close\n\n## One job description in. \nTwo come back.\n\nA real client output, anonymised: one customer-support role. Every responsibility comes back marked agent, together or human, so you see what an agent can own and what stays with people.\n\nAgent\n\nOrder processing and system data entryRuns independently. Exceptions go to the human owner.\n\nTogether\n\nQuotation and ticket preparationNeeds structured input from the service team.\n\nTogether\n\nTender process managementAgent drafts, the team approves.\n\nTogether\n\nComplaint handlingAgent prepares, a human sends.\n\nHuman\n\nKey account relationshipsRelationship dependent. Stays human.\n\n What comes back\n\n### The agent's job description\n\nThe recurring work, written as a runbook with one owned outcome.\n\n### The person's job description, rewritten\n\nWhat the role owns once the recurring work leaves it.\n\nFirst roles we see again and again\n\nTicket triage\n\nfrom a support JD\n\nOwns\n\nFirst-response time\n\nReads every inbound ticket, routes it and drafts the first reply for a human to send.\n\nAccount research\n\nfrom a sales JD\n\nOwns\n\nPrep time per call\n\nBuilds the brief before every customer call, from history to open items.\n\nContent QA\n\nfrom a marketing JD\n\nOwns\n\nReview turnaround\n\nChecks every draft against style, claims and legal rules before it goes out.\n\nInvoice follow-up\n\nfrom a finance JD\n\nOwns\n\nDays overdue\n\nWatches open invoices and drafts each reminder at the right moment.\n\nThe part that matters\n\nThe second job description matters more. It shows what the person owns once the recurring work leaves the role.\n\nFrom our role analysis, reviewed by our team before anything is returned.\n\n## Every agent starts supervised. \nSome never graduate.\n\nAutonomy is earned in steps and the audit trail never goes away. Roughly one in five agents we build is stopped or redesigned before it reaches production. We would rather stop the wrong job early than automate it well.\n\n### When an agent fails…\n\n### …this is what we do.\n\n#### The data was never as clean as claimed\n\nThe agent didn't break the process. It exposed it.\n\n#### Nobody could say what \"good\" looked like\n\nA job with no definition of done can't be owned.\n\n#### The human redid the work to check it\n\nThe most common failure, and it's not technical.\n\n#### It answered questions but never learned\n\nNo feedback loop, no colleague. Just a tool.\n\n#### Fix the input before the agent\n\nThe process was already broken. Now it's visible.\n\n#### Redesign the job, or stop\n\nWe don't build a better agent for a bad job.\n\n#### Clear checks first, then fewer checks\n\nPromised, kept, and reviewed on a schedule.\n\n#### Keep it as a tool, and say so\n\nUseful is fine. Not everything becomes a colleague.\n\n[What it costs to run\n\nRuntime, human review and ongoing ownership: put one role through a reproducible cost model before scaling it.\n\nWork through the operating costs](/insights/answers/what-does-it-cost-to-run-an-ai-agent-in-production)\n\n[What changes\n\nOne org chart, humans and agents together: every agent with a role, a named owner, and work it is measured on.\n\nRead the definition](/insights/concepts/what-is-hybrid-organisation)\n\n[What stays human\n\nJudgment, relationships, accountability. Agents take the recurring work inside a role, not the role.\n\nRead how the work is split](/insights/concepts/what-is-the-abc-framework)\n\n[How judgment survives\n\nA named human can still do the agent's job by hand, and proves it every quarter. Nobody's judgment gets outsourced.\n\nRead how we prove it](/insights/concepts/what-is-the-comprehension-obligation)\n\n## The questions IT, finance and \nthe works council will ask.\n\nHow is it priced? \n\nTwo fixed-price steps: a half-day role-shaping workshop, then one agent built and coached for six weeks. You approve the second fixed price before the build starts, so there is no open-ended programme.\n\nWho has to run this internally? \n\nOne accountable owner per agent, a few hours a week during onboarding: reviewing drafts and giving feedback. No new team, no transformation office. We coach the owner along with the agent.\n\nWhat about our systems and access? \n\nWe work with the access you can grant; a well-kept spreadsheet is a fine start. IT approves every access before the build, and the agent never holds credentials of its own. In production means real cases, on approved access.\n\nWhat will the works council and compliance ask? \n\nEvery action is logged and reviewable, sign-offs stay with named people, and the agent takes structured routine, not jobs. The role documentation is written to be reviewed.\n\nWhat do we own after the six weeks? \n\nThe agent, its job description and runbook, the skills, the evals, and the access setup. Run it yourselves, or have us stay close: both are normal.\n\n## Send us three \njob descriptions.\n\n1. Send three job descriptions from the team with the biggest gap.\n2. The split comes back free within days: agent, together, human.\n3. Workshop and build only if you want it. No call, no pitch.\n\n![Matthias Roebel](/_astro/matthias.IjVmpz_Y.avif)![Sebastian Mueller](/_astro/sebastian.fKrqkRoV.avif)\n\nMatthias or Sebastian reads every submission personally.\n\nRedrawn one role at a time.
